Modernizing Global Cosmetic Operations with a Custom ERP Solution

Quandary built a modularized ERP system that continued to operate while we designed and deployed new modules for payments, order cancellation, and more for a Global Cosmetic Beauty Enterprise

The Company Profile

This fast-growing cosmetics and beauty products company specializes in the development of scientifically advanced, clinically tested skincare and cosmetic solutions. With a strong commitment to innovation and product efficacy, the organization has built a reputation for delivering high-performance beauty products supported by research and clinical validation.

As the company expanded its market presence and distribution channels, operational complexity increased—particularly across sales, affiliate management, and fulfillment processes.

The Challenge

The company’s existing Enterprise Resource Planning (ERP) system had been developed during its early market entry phase. While functional at the time, the platform was no longer capable of supporting the organization’s evolving business model and rapid growth.

As new affiliate programs and sales channels were introduced, operational demands outpaced the system’s capacity.

Key challenges included:

  • Slow system performance under increased transaction volume

  • Outdated or irrelevant ERP modules misaligned with complex business workflows

  • Frequent system instability and failures

  • Overly complex user interfaces that reduced employee productivity

  • Difficulty performing routine tasks efficiently

These limitations created operational bottlenecks, hindered scalability, and increased internal frustration. Leadership recognized that incremental updates would not resolve the underlying structural issues.

To sustain growth and support future expansion, the organization required a comprehensive ERP modernization initiative—one capable of aligning with its complex affiliate model, improving system performance, enhancing usability, and providing the scalability needed for long-term success.

The Solution

Quandary Consulting Group’s Custom Application Development team initiated a phased ERP modernization strategy designed to stabilize, enhance, and future-proof the client’s enterprise system without disrupting ongoing operations.

Phase 1: Stabilization & Performance Optimization

  • The first priority was to remediate critical system issues. Our team conducted a detailed technical audit, resolving existing bugs and performance bottlenecks to restore stability and improve processing speed.

  • This ensured business continuity while laying the groundwork for broader enhancements.

Phase 2: Modular Expansion & Functional Enhancement

Rather than replacing the system outright, we implemented a structured module-by-module upgrade approach. New, purpose-built ERP modules were developed to support the company’s evolving business requirements, including:

  • Payment processing and transaction management

  • Order cancellation workflows

  • Return Merchandise Authorization (RMA) management

  • Enhanced affiliate program support

  • Expanded order and customer data management

We also restructured and consolidated smaller modules into more comprehensive components—such as integrated order management and customer profile (customer card) systems—to improve usability and reduce redundancy.

Phase 3: System Architecture Upgrade

Once the system was stabilized and expanded, our consultants implemented a broader architectural upgrade to improve scalability, performance, and maintainability. Importantly, this was executed in a controlled manner that allowed legacy modules to remain operational while new modules were developed and deployed—minimizing downtime and operational risk.

User-Centered ERP Design

Throughout the development process, we conducted workflow analysis sessions to understand how employees interacted with customers daily. We examined the tools they relied on, the data points they accessed most frequently, and the operational pain points within existing processes.

This user-centered approach ensured the redesigned ERP system aligned precisely with real-world workflows.

The final solution delivered:

  • Improved system speed and reliability

  • Simplified user interfaces

  • Streamlined operational workflows

  • Enhanced data accessibility and reporting

The result was a modernized, scalable enterprise ERP platform capable of supporting both current operations and future business growth, fully aligned with the company’s complex affiliate and multi-channel sales model.

The Results

The implementation of the modernized, low-code custom ERP platform delivered enterprise-wide improvements in system stability, performance optimization, and workflow automation.

Key outcomes include:

  • Adoption by more than 500 employees across 8+ departments, who now rely on the system daily to manage core enterprise business processes

  • Elimination of data loss issues previously caused by increasing order volume and legacy system instability

  • Improved ERP processing speed and system scalability, enabling the company to handle a growing number of customer transactions without disruption

  • Enhanced cross-department collaboration through centralized workflows and structured data management systems

  • Measurable improvements in operational KPIs, employee productivity metrics, and process efficiency

By replacing an unstable legacy system with a scalable, user-centered low-code ERP solution, the organization strengthened enterprise operational resilience and improved productivity across teams. The flexible low-code architecture ensures the platform can continue evolving alongside business growth, delivering long-term gains in business process automation, ERP modernization, and operational scalability.
